PricingDiag: Pricing Diagnostic in 2 Weeks
The problem
Most business leaders know their pricing isn’t optimal. But there’s a wide gap between “I think product X is underpriced” and “here’s exactly by how much, and here’s what to do about it.”
That gap is the distance between intuition and decision.
The consequences are real:
- Underpriced products subsidising your customers’ margins instead of your own
- Overpriced products quietly dragging down volume without a clear signal
- Promotions whose net value you’ve never actually measured
- A pricing policy built on history and habit, never properly reviewed
The problem isn’t a lack of intuition. It’s a lack of method and structured data.
The solution: PricingDiag
PricingDiag is an operational pricing diagnostic. In two weeks, using your existing sales data, I identify where your pricing underperforms and deliver concrete, quantified recommendations.
This is not generalist consulting. This is not a dashboard to maintain. It’s a diagnostic with a defined scope, a fixed price, and a deliverable you can use the next day.
How it works
1. Briefing and data ingestion
A one-hour call to understand your context: markets, channels, seasonality, specific challenges. You send your sales data in CSV or Excel format. No technical infrastructure required on your end.
2. Diagnostic
I analyse the full structure of your pricing: distribution by segment, estimated price elasticity, detection of under- and over-priced products, seasonality effects, impact of past promotions.
3. Interpretation and recommendations
I translate the findings into actionable, prioritised recommendations contextualised to your specific situation. Each recommendation includes an estimated impact range.
4. Delivery and debrief
You receive the final report and we hold a 45-minute session to walk through the findings and answer your questions.
Sample deliverable
A typical PricingDiag report contains:
- Executive summary (1 page): the 3 priority actions, ranked by estimated impact
- Pricing structure diagnostic: price distribution by segment, under/over-pricing zones, competitive positioning
- Elasticity analysis: price sensitivity estimates by product category, with confidence intervals
- Promotional impact analysis: decomposition of true promotional effect vs. underlying trend
- Prioritised recommendations: specific actions by reference or category, quantified impact ranges, identified risks
- Simulation file: Excel tool to test the margin impact of a price change before deciding
Format: 8-12 page PDF report + Excel file + 45-min debrief session.
Also available with Japanese market positioning analysis for companies operating in Japan.
Who it’s for
PricingDiag is designed for CEOs, COOs and sales directors at SMEs and scale-ups who:
- Have between €500k and €20M in annual revenue
- Sell multiple products or offers with different margins
- Have at least 12 months of historical sales data
- Know their pricing needs a review, but lack the time or method to do it internally
It is not a fit if you have less than 6 months of sales history, or if you operate in a market with a single non-negotiable price point.
